How to track distributor
secondary sales.

You can see what you billed to the distributor — but what they sold onward to retailers is a blind spot for most brands. Here's how to fix it.

Primary sales are what you bill to your distributor. Secondary sales are what the distributor sells onward to retailers. Most brands can see the first number in their own billing system — and are blind to the second, which is the number that actually tells you whether product is moving or just sitting in a godown.

Why it stays invisible

  • The chain reports, not records. The salesman WhatsApps the distributor, the distributor calls the ASM, the ASM types a monthly number into a sheet. Every hop adds delay and optimism.
  • No shared system. Your billing, the distributor's register and the retailer's order pad are three different worlds.
  • Schemes run on trust. You fund the scheme, the distributor claims it — nobody can check which outlets actually received it.

The fixes below are ordered from "cheapest patch" to "actually solved". The farther you go, the more reliable the data.

1. Track sell-in at the visit (field capture)

The fastest honest signal: your own reps record orders at the retailer during their beats. It's not the distributor reporting secondary sales — it's your field force capturing them at the source. GPS-verified visit, order booked, done. You get coverage and demand by outlet without asking the distributor anything.

2. Give the retailer a self-order link

When the retailer can reorder through a simple OTP link — no app install — reorders stop depending on a rep's visit. That self-order demand lands directly in your system as secondary sales, structured, before it ever reaches the distributor. This is the cleanest source you'll find: the buyer themselves.

3. Give the distributor a login (the portal approach)

Let the distributor see their own orders, stock position and scheme status — and post their onward sales through the same system instead of a phone call. For this to work the distributor must get something out of it: faster order turnaround, visible scheme balances, fewer disputes. If the portal only serves you, the distributor will fill it with junk.

4. Close the loop with stock and schemes

Secondary sales are only fully verified when primary in − stock held = sell-through checks out. So the tracking must include distributor stock counts (per stock-take or rolling) and scheme redemption per outlet — otherwise schemes leak and "secondary sales" become numbers claimed, not numbers moved.

What good looks like

  • Daily secondary numbers, not monthly — a dead outlet shows in days
  • Demand captured at the source (visit + retailer link), distributor-confirmed via portal
  • Stock position per distributor visible — sell-through math actually checks
  • Scheme performance per outlet — you see who got the money
  • No WhatsApp archaeology for reports — it lands in dashboards automatically

How Visaler does it: rep-captured orders at verified visits + retailer self-order links (no seats consumed) + distributor portal logins for orders, stock and schemes — all rolling up into 23+ reports. See the feature set or compare against the alternatives.

If you're moving off a call-and-WhatsApp chain, don't try to flip every distributor at once — start with one region and prove the data before rolling wider. Our 7-day implementation plan is built for exactly that, and the ROI calculator estimates the gain before you commit.
